The Last Human Decision: Leading Organisations When AI Always Has an Answer

If AI can make the better decision, what exactly is management for?AI has already moved from assisting work to performing it. The comfortable assumption is that management will remain above the machinery: setting direction, exercising judgement and deciding what happens next. That assumption may not survive contact with the evidence. The Last Human Decision follows Merrion Systems, a British software company whose leaders receive a recommendation no management team is designed to welcome: remove most of the hierarchy, transfer operational authority to AI and require every remaining human decision-maker to prove that their presence improves the result. The argument reaches beyond efficiency. If AI can evaluate more evidence, model more consequences and learn faster than an executive team, preserving human authority may become the greater risk. Accountability, legitimacy and lived human experience still matter-but none automatically requires a conventional management structure.Should AI-first change begin at the bottom, where work is performed, or at the top, where authority is protected?Through boardroom decisions, redundancies, contested objectives and the gradual removal of executive control, the book examines: - why management should almost disappear if removing it changes little; - who receives the financial gains when AI replaces organisational work; - when human judgement becomes an unjustified override; - how employees and customers can challenge machine-scale authority; - whether the chief executive should become a Human Co-pilot; - and what remains uniquely human when intelligence is no longer our advantage. This is not a reassuring guide to using AI more effectively. It asks whether leaders are prepared to apply the logic of automation to their own positions-and whether a company can call itself AI-first while preserving the hierarchy that AI has made unnecessary. The companies that survive may be those whose leaders are willing to redesign their own jobs first.
